The changing economics of the etfs

As ETFs become central to portfolio construction and distribution, firms need to look beyond the decision to launch and ask a more fundamental question: Will ETF growth create sustainable value for the broader franchise?

New entry pathways — including conversions, ETF share classes, and Section 351 exchanges — are making it easier for traditional managers to bring existing investment capabilities and assets into the ETF market. At the same time, active, outcome-oriented, and more complex strategies are creating opportunities for differentiation and potentially higher fees. Yet each route introduces distinct commercial, operational, governance, and distribution considerations that can reshape the revenue and cost profile of the business.

In this article, we examine five strategic decisions management teams should address before committing to ETF growth:

  • Is the opportunity attractive and aligned with the firm’s capabilities?
  • Which entry strategy best supports the intended objective?
  • How will the product earn distribution in an increasingly crowded and concentrated market?
  • Will the economics improve the franchise after the full costs of market access, operations, and ongoing support are considered?
  • Is the organization prepared to commit the resources, governance, and leadership attention required for long-term success?

The analysis reframes ETF participation as a franchise decision rather than a product decision. It explores how firms can evaluate revenue, retention, cannibalization, distribution costs, operating requirements, and strategic value across different scenarios — and why product-level profitability may tell only part of the story.

For managers considering how to enter, expand, or reposition their ETF business, the central issue is not simply how many assets under management can be gathered, but the quality and economic impact of the next dollar of assets.
